Phase 0 — Discovery & Foundation

Before a single production line is written, Phase 0 de-risks the build: it locks the integration architecture, data model, compliance and regulatory scope, and the environments the rest of the program depends on — so Pilot and Launch execute against a proven foundation, not assumptions.

What Phase 0 Delivers

Six outcome streams run in parallel across all nine product components — Product Factory, Deposit/Yield Engine, Loan Origination, Credit Intelligence, Loan Management & Collections, Operations Admin, Risk/Compliance/Audit, Integration & Data Layer, and Analytics/AI.

1

Integration Architecture

Design of the integration layer spanning core banking, GL, e‑wallet, KYC provider and the credit bureau (CIC/FinScore), including an inventory and API‑capability assessment of the acquired legacy core.

2

Data Model Design

Canonical data model for the integration layer, product parameterization schema, and audit‑trail data model — the shared backbone every downstream component builds on.

3

Security & BSP Compliance Scoping

Regulatory analysis of BSP, CIC, AMLA and Data Privacy Act (NPC) requirements, a requirement‑to‑control traceability matrix, and top‑level threat modeling of the reference architecture.

4

DevOps & Environments

Discovery‑stage development environment, initial infrastructure‑as‑code scaffolding, a CI pipeline skeleton, and an observability stack prototype ready to scale into Pilot.

5

Requirements & Product‑Policy Analysis

Audit of current product policies, deposit/loan parameters, origination, servicing, collections and RBAC processes at the acquired bank — the baseline for every product build.

6

Delivery‑Process Setup

Program mobilization, project charter, Phase 0 plan and roadmap, and the risk & issue‑tracking processes that govern the program from day one.

Effort
